- Conversion tracking counting things that are not customers
- Campaign structure spending on the least profitable products
- A landing page converting far below what the traffic deserves
- Genuine market saturation at the current offer and price
Verify measurement first, then structure, then the funnel. Only increase budget once each is known to be sound — scaling spend on top of any of these multiplies the problem rather than the revenue.
“The team spends more time on admin than on the work”
Information is entered more than once, approvals move through messages, and reporting is assembled by hand every month.

- Systems that do not talk to each other
- A spreadsheet that quietly became the source of truth
- A process that grew steps nobody has removed
- Software chosen for a business several stages smaller than this one
Map where information enters and where it stalls before proposing any software. Frequently the first fix is removing steps rather than automating them.
“Demand is growing faster than we can serve it”
Sales are up, delivery is slipping, and service quality is paying for the growth.

- Capacity planning that assumes a smaller operation
- Decisions still routed through one or two people
- Manual process that worked at half this volume
- No visibility of the constraint until it has already been hit
Find the actual constraint, which is rarely where it appears to be, then build the operational headroom before adding more demand.
“Nobody can say what a customer actually costs”
Platform reports, analytics and the accounts each give a different number, so every scaling decision is a judgement call.

- Conversion tracking never verified against real revenue
- Attribution that double-counts across channels
- Offline conversions that never make it back into the data
- No agreed definition of what counts as a customer
Rebuild measurement end to end and verify it against what the business banks. Everything downstream depends on this being right.

A brand, a site, systems, staff, marketing — all apparently needed at once, on a budget that will not cover all of them simultaneously.
What it usually turns out to be
- Building the full version before testing the core assumption
- Spending on presence before there is anything to sell
- No defined first customer path from end to end
- Sequencing driven by what is exciting rather than what is blocking
Establish the smallest version that genuinely tests the assumption, define what must exist on day one versus month six, and sequence spending against that.
“The website looks fine and produces nothing”
Traffic arrives, people leave, and the site has never been treated as a commercial instrument.
What it usually turns out to be
- Unclear within seconds what the business does or who it is for
- No obvious next step, or too many competing ones
- Slow enough on mobile that a share of visitors never see it
- Traffic arriving with intent the page does not match
Diagnose against real behaviour rather than opinion, then fix message, structure and speed in that order. A redesign is often not the answer.
